Chandubhai Virani and his brothers started with roughly ₹20,000 from selling a piece of ancestral farmland. In 1974, they set up a small canteen in Rajkot, then began frying potato wafers at home and selling them shop to shop across Gujarat.
There was no advertising budget worth mentioning and there has never been a Bollywood face attached to the brand. What Balaji built instead was a distribution network so dense that PepsiCo’s Lay’s, backed by a global marketing machine, has never managed to dislodge it from its own home state. Balaji holds close to 90 percent of the wafer market in Gujarat and commands roughly 65 percent share across Gujarat, Maharashtra and Rajasthan combined.
The numbers have grown well past regional curiosity. Balaji crossed ₹5,000 crore in annual revenue in FY23 for the first time, and pushed that to around ₹5,453 crore in FY24 with net profit near ₹579 crore. In 2025, US investment firm General Atlantic bought a 7 percent stake in the company for roughly ₹2,500 crore, valuing Balaji at close to ₹35,000 crore.
Balaji’s edge was never the product. Potato wafers are close to a commodity. What it owned was the kirana counter: over a thousand dealers reaching lakhs of small stores, at a price and margin no multinational’s cost structure could easily match.
[Ghadi Detergent](https://brand-digest.com/ghadi-detergent-had-no-celebrity-no-tv-blitz-and-no-multinational-budget-it-still-defeated-surf-excel-in-indias-largest-state/) used the identical formula against Surf Excel, and [Lahori Zeera](https://brand-digest.com/lahori-zeera-has-no-celebrity-no-ipl-campaign-and-no-big-city-office-it-has-10-of-indias-soft-drink-market/) is running the same regional-first playbook in soft drinks right now. [CavinKare](https://brand-digest.com/cavinkare-sold-shampoo-for-50-paise-it-was-the-single-most-disruptive-pricing-decision-in-indian-fmcg-history/)’s pricing disruption in shampoo shows how far this kind of distribution-first thinking can travel across categories.
Balaji never needed a celebrity. It needed to own the shelf before Lay’s noticed there was a fight worth having.
